- Being a leader is not about creating lots of followers and telling them what to do. Being a leader is really about creating other leaders. The best way to lead is to train, prepare, and develop leaders that can rise above you.
- Many business owners and CEOs have been trained in the task their company does and not in disciplines such as HR. For example, a former engineer running a software company. In these cases, you should hire those that are better than yourself in that area.
- Grow your network every day. Whenever you get the chance to talk with someone new and hear their story, assess their strengths and weaknesses. This way you’ll always have people in mind when you need to fill a position.
- Wearing seven hats in order to run your company “well” is going to lead to average performance. However, if you want to grow your company and scale up, you need to be looking to grow your team before you can actually afford to.
- Build your team in your head so that as soon as you can afford to pay someone to fill a role, you already know who you want to have in that seat.
- If you can’t afford a full-time person to fill a role, it’s better to hire a fractional person for that role than it is to have no one in that role.
- The three most dangerous words in business are, “we’re doing fine.” If you look around and you’re comfortable, you need to start thinking about what’s going to come, what are you not seeing, etc.

- People have a serious problem with listening. We only hear and process about 25% of what someone else says. This is because the human brain cannot multitask, especially when encountering the 6 types of listening distractions.
- The 3 biggest Listening Distractions are 1) What to say next, 2) Our goals in a conversation, and 3) Our biases toward the individual.
- When you can clear your mind of distractions, you can pick up on the breadcrumbs, the one word or phrase someone wants to hear while talking with you. You should try to pick out the breadcrumb but don’t assume you know what it is, let yourself discover more about it.

- If you keep hearing that you are “too” this or that, it probably means that you’re in the wrong spot. Find an opportunity that allows you to tap into who you really are and what you already do naturally.

Megan shares what it really means to be a compassionate leader, how to balance expectations with support, and the tradeoffs entrepreneurs during the hiring process.

- Being a compassionate leader does not mean that you have to abandon having expectations or act overly sympathetic and empathetic to the extent that you’ll accept anything.
- Leaders need to fix their relationships with themselves. While they may think that being extremely self-critical is how to grow, it actually keeps them paralyzed because they are fixated on their flaws and unable to take the risk they need to in order to grow.
- Effective, compassionate leaders balance high, yet flexible, expectations for their team with a high level of support they provide to them. Authoritarian leaders hold extremely high expectations but provide little to no support to their team members.
- Make sure there is room in your company’s culture for imperfection. This enables your team to make mistakes, take risks, be more willing to grow, and be more accountable for their actions. This is because they are not driven by the fear of losing their jobs.
- When setting expectations, a lot of the initial vision is lost in translation from the leader to the team. That’s why it’s vital to ensure expectations are clear, realistic, agreed upon by all, and that there is a way to check in on them.
- As entrepreneurs, part of the tradeoff you need to make when delegating something to your team is that they may not be able to do that task exactly the same or as well as could. Don’t get trapped by perfectionism, move on to solving bigger problems.
- If an issue arises with a client, you need to communicate with them and explain what the problem is and what you’re doing to fix it. Without hearing the real story from you, your client will make up reality in their head, which leads to bigger problems.

- Leadership is simply a choice. You don’t need an official position of authority to be a leader. No matter where you are in your company’s organizational chart, you can make a choice to be an impactful and influential leader.

- In order to be an effective leader, you have to know when to follow and allow other members of the team to take point. Effective leaders have the confidence and humility to recognize the great wisdom and experience of those around them.
- If your voice is the only voice that your team hears, your voice can become numb and lose its impact on your team because they will tune that voice out, regardless of message, tonality, and emotion.

Rich Mullholland is the Founder of Missing Link, Co-Founder of Talk Drawer, Co-Owner of Human Writes, and Author of three books, the latest of which is Here Be Dragons. Rich discusses why leaders need to use their voices to lead, why strategic destinations are more important than strategies, and how to use a 36-month calendar to plan the future of your business.

- While leaders do need to listen to many diverse opinions, they also need to lead with their voices. The difference between a leader and a manager is their ability to communicate. A leader’s job is more than simply aggregating the opinions of others.
- If you want to be a great leader, you need to take all of the lessons and experiences that you have filled your head with and share that learning with those around you. Don’t just make yourself smarter, make your team smarter.
- You need to share your vision with your team at least once a month to keep them updated with your thoughts and ideas. A good practice is to have a regular cadence of meeting weekly or bi-weekly for an “Ask Me Anything” with the team. If you aren’t communicating your vision, you’re not leading, you’re managing.
- Don’t set a strategy for your business, set a strategic destination. A strategy tells people what to do and how to do it, whereas, a strategic destination tells autonomous, intelligent individuals where they have to be by a certain date.
- Strategic destination and victory condition are synonyms. They both outline the conditions that must be satisfied to consider an effort a success. A change to the victory conditions results in changes to the approach of how to satisfy that condition.
- If you have your own business, don’t measure the business with a 12-month year. Instead, look at the business through the broader lens of a 36-month year. This longer timeframe gives you more breathing room
- A financial milestone is not a victory condition. Nothing will cripple your business more than a financial target. The financial target should never be the goal, it should always be the reward for reaching the goal. The target is met because other goals were achieved.

Today’s guest has dedicated more than 27 years to developing a scientific approach to the design and management of sales processes. Justin Roff-Marsh is the Founder of Ballistix and the author of The Machine. Justin details why entrepreneurs should not hire entrepreneurs, how to fix cultural issues by fixing an organization’s design, and why salespeople should not be managing accounts and other non-sales activities.
Takeaways:
- When entrepreneurs hire employees that are also entrepreneurial it causes two huge problems. The first problem is the creation of an unpleasant work environment for your team. The second is this can make your company an incubator for future competitors.
- An organization’s culture is not something that can be directly managed and controlled. Culture is something that emerges from the very fabric of an organization as a consequence of the design of that organization.
- Rather than directly tampering with the culture of an organization, when a cultural problem is identified, it should be recognized as a symptom of poor organizational design. To fix these issues, focus on the organization’s design and not culture change.
- To fix its design, recognize what an organization is meant to do. Small organizations are meant to grow and larger organizations are meant to spin off free cash flow. If an organization is doing either of these, it becomes a healthy organization with a healthy culture.
- A very common mistake is the failure to recognize a requirement for line management. This stems from a failure to recognize that the role of a line manager should be to enable an individual contributor to focus on their work, undistracted by everything around them.
- As companies scale, they need to build out their management from the bottom up, instead of from the top down. Start with hiring line managers. You need to clearly specify the roles of your managers, without this line managers become less effective.

- Managing others does not mean babysitting people and doing the job for them. Managing and leading others mean that you help others to do their job. A big part of managing comes down to removing roadblocks so your team can do its job.
- There is a growing gap between the wants of a company and the lifestyles the employees of that company desire. The best way to bridge the gap is by empowering employees and equipping them with the right tools to make it back over the gap.
- A Personnel Performance Gap (PPG) is the sum total of all of the personal performance gaps from each member of your team. If you aren’t tracking and managing your team’s PPG, that gap will cause a “pothole” which will throw your team off its tracks.
- The job of managers is not to fix the problems that cause the gaps in an individual’s performance, rather it is to listen, understand what is going on, and provide them with the tools and systems they need to solve the problem themselves.
- Monitoring a team’s PPG allows managers to find the root cause of a problem and then apply the appropriate solution to solve it.
- When discussing projects and new ideas, managers need to have a deadline in mind so that their employees can prioritize appropriately without getting overwhelmed.
- When decisions need to be made and the outcome isn’t important to the manager, they need to empower their employees to make that decision themselves without involving the manager.
